Visitor flow stopped at the doormat — partner perks weren't tracked, returning guests went unrecognised, and the forecast for next month came together by hand. They wanted one stack that could see the whole thing.

IV · What we'd do differently
We'd ship the operator dashboard ahead of the visitor app next time. The dashboard was the artifact that won internal trust — once people saw their numbers refresh on their own, the rest of the rollout was easy. We treated it as the third app and it should have been the first.
